Price is the first thing everybody asks about and the last thing that should decide it. Not because price does not matter, but because two quotations for the same sentence of description are almost never quotations for the same piece of software.
This is how software pricing actually works, and how to read a number so you can compare it with another one.
Why the same brief gets wildly different numbers
Ask three companies to quote for a booking system and you can easily see a spread of five to one. That is not one of them being greedy. It is three different readings of one sentence.
- One quoted a form that emails you the booking.
- One quoted availability, payment, cancellation rules, refunds and a staff view.
- One quoted all of that plus reporting, roles, an audit trail and a mobile app.
All three answered the brief. Only one of them answered the business problem, and the brief did not say which. That is the buyer's job to fix, and it is the single highest return thing you can do before asking for a price.
What you are actually paying for
Software cost is mostly people and time. A useful way to read a quotation is to break it into the five things time gets spent on:
- Understanding. Working out what the business really needs, which is rarely what the first meeting described.
- Design. Deciding how it looks and how somebody moves through it without training.
- Building. The part everybody imagines is the whole job. It is usually about half.
- Testing and correcting. Finding the cases nobody described and fixing them.
- Getting it live. Servers, domains, data brought over from the old system, staff shown how to use it.
A quotation that only prices the third item is not cheaper. It has moved four costs somewhere you cannot see them yet.
The running cost nobody mentions
Software is not a purchase, it is a subscription to a decision. Every custom system carries an ongoing cost even if nobody asks for a new feature:
- Hosting and the domain
- Security updates to the framework and the server
- Backups, and someone checking the backups are real
- Small corrections as the business changes
- Support when a member of staff is stuck
Budget for this from the beginning. A system with no maintenance budget does not stay still, it slowly rots, and the bill for three years of neglect arrives all at once as a rebuild.
Why the cheapest quotation is often the most expensive
The lowest number in a set usually comes from one of three places. Sometimes it is a genuine difference in efficiency, and that is worth having. More often it is a smaller reading of the scope, which means the difference reappears as change requests. Occasionally it is a price set below cost to win the work, which ends either in a rushed delivery or an abandoned project, and both leave you paying twice.
The question is never which number is smallest. It is which number is complete.
Making two quotations comparable
Send every company the same short list of questions and read the answers side by side:
- What is explicitly not included
- How change requests are priced once we start
- What the monthly running cost will be after launch
- Who owns the code and the data
- What happens if the project takes longer than planned
- What you would need from us to hit the date
That last question is the revealing one. A company that has delivered before knows exactly what it needs from you and will say so, because that is where most delays come from.
Judging value rather than price
The only honest measure of a software investment is what it changes. Hours of manual work removed each week. Mistakes that stop happening. Sales that were previously lost to a slow process. Reporting that lets somebody make a decision on Monday rather than at the end of the month.
Put a number on that before you look at any quotation. If a system saves a member of staff two hours a day, it pays for a great deal of software, and suddenly the expensive quotation with the complete scope is the cheap one.
